Learn to Say No in Every Area of Your Life: How Executives Get the Career AND the Life

Most women were never taught how to say no to non-promotable work. We were taught to be helpful. To jump in. To be the team player who is easier than Google.

Saying no to non-promotable work starts with one test: does this move the needle on results that matter, and would a senior leader point to it as proof you are ready for the next role? If not, reduce it, delegate it, or cancel it. Then decline by naming the priority you are already driving.

I’m Shayla King. I spent years in HR and M&A deciding who got promoted, who got the corner office, and who stayed stuck in middle management.

This episode of The 5% Club for Leaders with Shayla King kicks off No-vember. Four weeks. Four kinds of no. Work first. Then holiday stress, clutter, and the voice in your head.

What You’ll Learn

  • The one test that tells you whether a project will get you promoted
  • The exact line to decline work without looking like you are dodging it
  • How to stay calm when family does not follow the playbook in your head
  • Why clutter drains your energy, and the small habit that fixes it
  • How to name your inner critic and stop believing everything it says

How to Say No to Non-Promotable Work Without Looking Lazy

What counts as non-promotable work?

Non-promotable work is everything that doesn’t get you paid, promoted, or genuinely happy.

The committee seat. The “can you help me with this?” The office housework that never shows up on your performance review.

Some of it is good work. Good projects, even. It just isn’t the work that gets you known.

Women get buried here. We are taught to be helpful, to jump in, to say yes. So we volunteer before anyone asks.

“Stop volunteering for the mediocre projects. Stop being the catch-all for everything, and stop being easier than Google.”

The senior leader test

Before you say yes, ask one question. Does this help me move the needle on results that matter?

Then picture the room where promotions get decided. I sat in that room. The work that gets women promoted sounds like this:

Did you see how she executed that project?

Did you see how she brought in that new business?

Did you see how much money she saved us on that big initiative?

If a project will never earn a sentence like that, reduce it, delegate it, or cancel it.

The line that works every time

Use this script. Swap in your own names.

“It sounds like a great opportunity, but I’m actually already helping [name] with this initiative that is key for Q3. However, I think it would be a great stretch opportunity for [name].”

It works for two reasons. You don’t sound like someone trying to get out of work. And you remind them of the important work you refuse to be pulled away from.

Then audit your calendar. See exactly where your hours are going. Every hour you win back goes to the work that actually moves your career forward.

Why do the holidays feel so stressful with family?

Holidays can be beautiful. They can also be a lot.

You put everyone in one room at one time. They have opinions. They say sentences. They do things that don’t match the playbook in your head.

Everyone has a playbook

We all carry one. It’s the playbook for how other people should behave.

When they don’t follow it, we get triggered. Your aunt comments on your job. Your brother brings up the thing. The night goes sideways in your head before dessert.

Silly little people do silly little things

Silly little people do silly little things is the reframe I teach for exactly this moment: real power is regulation, not reaction, so you hold your peace instead of shrinking or swinging.

Let people be people. You can’t control what they say, but you can control what you make it mean.

Choose your peace over proving. Choose presence over perfection. That is how you actually enjoy the holidays again.

Does clutter really drain your energy?

Yes. Clutter drains energy. Period.

Your environment mirrors your mind. When your desk, your car, or your closet feels like too much, your brain carries that weight too.

Find the one spot stealing your peace

Don’t tackle the whole house. Pick the one area that stresses you out the most and clear it.

Not perfection. Peace.

Don’t put it down, put it away

“Don’t put it down, put it away.”

It’s a tiny shift. It’s also how you build a big, calm, full life one surface at a time.

How do you stop negative self-talk?

This is the most important no of all.

You know the voice. You didn’t do enough. That wasn’t good enough. Why do you dream so big? Why can’t you just be grateful for a good enough life? Who does she think she is?

We all have one. And just because your brain thinks it does not mean it’s true.

Give your inner critic a name

Literally name it. Then when it shows up, talk back.

“Hey, wait, what are you doing here? Why are you saying that? Why don’t you go outside and count some blades of grass? I’m good. I’m gonna go do this scary thing, and I’m gonna be okay.”

Thank it for caring about you. Then go do the scary thing anyway.

Put your thoughts on trial

You can interrupt a negative thought. Move your body. Change your focus.

Then go deeper with Thoughts on Trial, one of the most powerful mind shifts I teach. We don’t have to believe thoughts that don’t make us happy. We get to choose better ones on purpose.

That is The Model, the framework I teach for managing your mind: your thoughts create your feelings, your feelings drive your actions, and your actions produce your results.

It all starts with a no, so you can say yes to the things you want most. We’re grateful and we want more.

Key Takeaways

  • Non-promotable work is anything that doesn’t get you paid, promoted, or genuinely happy. Reduce it, delegate it, or cancel it.
  • Decline by naming the priority you are already driving, and point the request toward someone it could stretch.
  • You can’t control what family says at the holidays. You control what you make it mean.
  • Clutter drains energy. Clear one spot, and put things away instead of down.
  • Name your inner critic. Just because your brain thinks it does not mean it’s true.

FAQs

What is non-promotable work?

Non-promotable work is any task that doesn’t get you paid, promoted, or genuinely happy. Think committee work, office housework, and favors that never appear on your performance review. Some of it is worthwhile, but it is not the work that gets you known.

How do I say no at work without looking lazy?

Name the important work you are already driving, then point the request toward someone it could stretch. Try: “It sounds like a great opportunity, but I’m already helping with an initiative that is key for Q3. It could be a great stretch opportunity for someone else on the team.” You stay focused and you look strategic, not unhelpful.

How do I stay calm with family during the holidays?

Notice the playbook in your head for how everyone should behave, then let people be people. You can’t control what they say, but you can control what you make it mean. Choose your peace over proving and presence over perfection.

How do I stop negative self-talk?

Start by giving your inner critic a name so you can spot it when it shows up. Remember that just because your brain thinks it does not mean it’s true. Then interrupt the thought by moving your body or changing your focus, and choose a better thought on purpose.
